Where to start: the automation pyramid
Not everything should be automated. Start with the highest-value, lowest-risk tests.
Unit tests (70% of your effort). Fast, cheap, catch bugs early. Every function with business logic should have unit tests. If your team doesn't write them, that's the first problem to solve.
API/integration tests (20% of your effort). Test the contracts between services. These catch the bugs that unit tests miss: wrong data format, misconfigured endpoints, broken authentication flows.
UI/end-to-end tests (10% of your effort). Test full user flows. These are the most expensive to write and maintain, so limit them to critical paths: login, checkout, core business workflows. Don't automate edge cases in UI tests.
The tests you should never automate
Exploratory testing. Humans find bugs that scripts can't because humans use software in weird, creative, wrong ways. Keep exploratory testing manual.
Visual design verification. Automated visual regression tools exist but generate too many false positives. Have a human review UI changes.
First-time user experience. How does a new user feel using your app? No script can tell you that.
Common mistakes we see
Automating everything at once. Teams get excited, write 500 tests in a month, then can't maintain them. Start with 50 critical tests and add 10-20 per sprint.
Flaky tests. Tests that pass sometimes and fail others destroy trust in the entire suite. Engineers stop looking at test results. Fix flaky tests immediately or delete them.
No ownership. "Everyone is responsible for tests" means nobody is responsible. Assign a QA automation owner.
